How Do I Build Mental Toughness Without Punishing Myself?
Mental toughness gets sold as the ability to absorb punishment, which is why so many attempts at building it end in burnout. The more useful definition is preparation: knowing in advance what you will do on the days you cannot be bothered, are ill, have plateaued, or have simply lost belief. Toughness is mostly a set of decisions made while you were calm.
Toughness is a plan, not a temperament
People who keep going through bad stretches are rarely feeling something different from you. They have usually just removed the decision. When the plan is written down, a bad day requires no negotiation and no willpower, only compliance with something you already decided when you were thinking clearly.

Write the protocols before you need them
Name the bad weather you actually get. The total collapse day. The plateau where nothing improves. The dry stretch where motivation is gone. The week you are sick. For each, decide the minimum action that still counts, in advance and in writing. The version of you who needs this cannot design it.
Define your floor
The single most useful item on that list. What is the smallest thing that still counts as not quitting? Two minutes, one page, one set. A floor low enough to clear on your worst day is the mechanism that keeps a year intact, and it is exactly what the no zero day rule is for.
Suffering on purpose is not the point
Cold exposure and voluntary hardship have their place, but grinding yourself down is not the same as building capacity, and the difference shows up around month three. How do you build mental toughness?
Decide in advance what you will do on your worst days, write it down, and set a floor low enough to clear when everything is going wrong. Preparation carries far more of this than endurance does.
Is mental toughness something you are born with?
Very little of it. Most of what looks like innate toughness is a person who has removed the daily decision by pre-committing to a minimum they can hit regardless of mood.
